Assignment Details

Objectives

Design a scalable organizational model that supports rapid business expansion without structural bottlenecks
Establish a clear logic for resource allocation across teams, functions, and capabilities
Define a phased transformation roadmap aligned to operational feasibility and capability build timelines
Enable alignment between Japan headquarters and US operations through a structured governance and decision framework


Scope of Work

Organizational and Operating Model Assessment
Structured engagements with leadership across Japan and US to define target scale, constraints, and operating expectations
Identification of implicit governance constraints including approval thresholds, decision latency, and risk boundaries
Benchmarking against comparable AI data organizations at similar revenue scale (e.g., Scale AI, Handshake AI category peers) to understand structural evolution patterns
Mapping of end-to-end business workflows to identify dependency on individual contributors and areas requiring standardization or automation
Identification of decision pathways currently routed through headquarters that could be localized in competitive operating models, including impact on execution speed

Organizational Architecture Design (Short-Term & Mid-Term)
Short-term (1-Year) structure definition focused on removing immediate operational bottlenecks and stabilizing execution flow
Mid-term (3-Year) organizational architecture design aligned to scalable functional and regional expansion
Definition of core functions, sub-functions, and reporting structures across Japan-US operating boundaries
Clear articulation of role definitions, accountability boundaries, and interdependencies across teams
Structural separation of execution, governance, and support functions to reduce multi-task dependency

Investment Alignment & Governance Framework
Structured rationale for organizational investments linked to growth outcomes and risks of delayed or non-investment
Phased transition plan outlining sequencing of capability build-out and operational shift
Definition of decision authority boundaries between headquarters and US operations, documented as a formal governance framework
Identification of structural triggers for functional specialization (e.g., scale thresholds, operational complexity markers, or workflow load indicators)
